The Challenge

  • A railway infrastructure manufacturer wanted to improve management of railway traffic operations
  • This would be done by merging several operational centers and consolidating their associated processes

Avertim's approach

  • Clarified AS-IS processes by organizing a series of workshops (gathering requirements, validation and acceptance)
  • Searched similarities and redundancies in processes with respect to activities, roles and profiles:
    • Processes description with ARIS platform. (ASIS and TOBE)
    • BPM data analysis on roles, profiles, tasks and activities.
  • Gathered requirements for TO-BE processes
  • Organized workshops to fine-tune TO-BE processes

Impact and added Value

  • Reduction of number of operational centers from 30 to 13
  • Redefinition of processes, roles, document templates, business rules and IT applications (in ARIS) to avoid redundancy and decrease costs
  • Improvement of transfer of knowledge inside and throughout operational centers
